Fixed-price offshore development: how to make it work

Fixed-price offshore development works under five conditions: the scope is written before the price, the price includes revision rounds, changes get quoted instead of absorbed, progress is visible during the build, and everything is delivered in your name. Under those conditions it is the safest way to buy development across a border. Without them, “fixed price” becomes the bait in a bait-and-switch. Why fixed price suits offshore specifically

Hourly billing depends on trust you cannot verify at distance: you cannot see who is working, for how long, or how competently, so the invoice is an act of faith. Distance amplifies exactly that weakness. A fixed price flips the risk: slow work costs the developer, not you, and the incentive points at finishing well instead of billing long.

The catch is that a fixed price is only as solid as the scope under it. A fixed price on a vague scope is just an argument scheduled for later.

Condition 1 and 2: written scope, revisions included

The scope document lists what exists when the project is done: pages, features, integrations, and what is explicitly out. Concrete enough that a stranger could check each item. My version arrives within 48 hours with the price and date attached, and includes 2 revision rounds, because a fixed price with zero feedback allowance forces you to accept the first draft or renegotiate. Condition 3: changes get quoted, never absorbed

Mid-project you will want something new; every project does. The healthy mechanism: new scope gets its own written mini-quote, you approve or park it, the original price never quietly inflates. Beware both failure modes: the developer who absorbs everything free is burning goodwill that resurfaces as delay or corner-cutting, and the one who calls every clarification a change order found a lever to reprice the project. The scope document is what makes the difference arguable in your favor.

Condition 4 and 5: visible progress, ownership in your name

A fixed price does not remove the need to see the work: a real link, early and weekly, catches drift while it is cheap. And delivery in your name (domain, hosting, accounts, code) is what makes the fixed price final instead of the entry fee to a dependency. Both controls come from the general playbook in hiring a developer abroad safely; ownership gets its own article in your domain and hosting in your name.

The price signals to read

Compare quotes on identical written scope or you are comparing nothing. A fixed quote dramatically below the others usually priced a different, smaller project than the one you described, and the difference returns as change orders. Published prices are the strongest signal a fixed-price developer can give, because a public number cannot shapeshift per client: mine are here, from USD 400 for a website to USD 2,500 and up for custom systems, in 7 days to 6 weeks.

What if the developer underestimated and wants more money midway?

If the scope did not change, the estimate risk is theirs: that is what fixed price means, and it is why serious developers scope carefully before quoting. Pay more only for scope you added, against a written mini-quote.

Is fixed price bad for quality, since fast finishing pays?

Not when revisions are included and delivery is defined in writing: sloppy work fails the scope checklist and burns the developer’s rounds. The model punishes slowness, not care.

Can big projects be fixed-price too?

Yes, in stages: each phase gets its own fixed scope, price and date, and each delivery informs the next quote. You get fixed-price safety without pretending anyone can spec a year in advance.

How do payments map to a fixed price offshore?

Staged: commonly half up front and half at delivery on small projects, milestones on larger ones, through traceable channels. Your money should never be far ahead of work you have seen at a real link.
